FDE FIELD GUIDE / COMMERCE

Cross-border commerce. A workflow your team can own.

Start with one operational gap. Connect the evidence, the approval and the actual result—then leave the rules and operating knowledge with your team.

Consulting framework + synthetic demonstrations

Adapted from my cross-border AI consulting materials. The interface, accounts, amounts and receipts in the videos are synthetic. They explain a proposed workflow, not a deployed client system or measured business results.

01 / THE WORKFLOW ON SCREEN

Watch the handoffs, not just the interface.

A silent, Chinese-language click simulation. English captions and a written walkthrough explain each stage. No accounts are connected and no actions are executed.

76 seconds · 1080p · silent · synthetic workflow and placeholder data, not client production footage.

  1. 00s / Choose one business task

A new automation is not always the right answer. First compare the existing SaaS, agency responsibilities and manual handoffs. If configuration solves the problem, the recommendation can stop there.

  2. 06s / Check approved product facts

Validate source revision → draft for each market → compare product claims and cultural wording → obtain release approval → submit through an allowed API or account route → check final status.

  3. 16s / Adapt language, review claims

Validate source revision → draft for each market → compare product claims and cultural wording → obtain release approval → submit through an allowed API or account route → check final status.

  4. 26s / Read back results; stop retries

Validate source revision → draft for each market → compare product claims and cultural wording → obtain release approval → submit through an allowed API or account route → check final status.

  5. 34s / Investigate advertising changes

Verify freshness and sample size → explain the anomaly → propose a keyword bid change in shadow mode → obtain approval → execute only within scope → read back the platform state.

  6. 42s / Approve a bounded bid action

Verify freshness and sample size → explain the anomaly → propose a keyword bid change in shadow mode → obtain approval → execute only within scope → read back the platform state.

  7. 50s / Coordinate store operations

Map the handoffs → prepare page/content drafts → show material readiness → review facts and links → test → release only the approved channel task.

  8. 58s / Hand the relationship to a person

Deduplicate and tier → explain fit → draft an individual opener → review before contact → synchronize state → hand pricing, rights and relationship decisions to a person.

  9. 68s / Leave reusable Skills with the team

Assess net value; transfer Skills, regression cases, runbooks and team practice.

Optional / AI-generated visual concept · 35s

02 / THE FIRST DECISION

Find the gap before adding another system.

A new automation is not always the right answer. First compare the existing SaaS, agency responsibilities and manual handoffs. If configuration solves the problem, the recommendation can stop there.

01 / Improve what exists

Use existing SaaS settings, data checks and clearer ownership when the tool already supports the task.

02 / Add one missing loop

Connect evidence → draft → approval → authorized action → readback for one country, account or workflow.

03 / Expand only after review

Consider a broader system after the narrow workflow demonstrates value and the team can maintain it.

03 / SCOPED WORKFLOWS

Four workflows. A different boundary for each.

Scope them independently. A useful draft does not grant permission to publish, change advertising, send mail or ship a sample.

01

FIRST PILOT CANDIDATE

Advertising: from an anomaly to a reviewed action.

Reports show a change, but the next decision depends on attribution, inventory, strategy and who is already writing to the account.

What goes in
Authorized account exports; agreed attribution window, timezone and currency; current rules and a named account operator.
The workflow
Verify freshness and sample size → explain the anomaly → propose a keyword bid change in shadow mode → obtain approval → execute only within scope → read back the platform state.
What comes out
A versioned rule set, evidence-linked action queue and an execution ledger containing old/new values, approver, action ID and platform result.
When it stops
Stale data, insufficient samples, cost limits, conflicting changes, platform rejection or repeated non-improvement route the item to a person.
How to check it
Check rule correctness and approved-versus-read-back consistency. Report spend, conversions, observation window, denominators and failures separately.
Important boundary
Stopping the adjustment loop does not stop live ads. Restoring a bid cannot undo money already spent; campaign pauses require separate authority.
02

PRODUCT FACTS → LOCAL MARKETS

Listings: adapt the expression, keep the facts.

Product facts, permitted images and market-specific fields are scattered. A fluent translation can still invent a feature or miss a required field.

What goes in
Approved SKU master, variation/category mapping, permitted images, brand vocabulary and the price/inventory source.
The workflow
Validate source revision → draft for each market → compare product claims and cultural wording → obtain release approval → submit through an allowed API or account route → check final status.
What comes out
A source-linked SKU/market draft matrix, field-level differences, review decisions and the actual submission and activation status.
When it stops
Missing facts, uncertain image rights, conflicting revisions, validation requests or an ambiguous submission result hold the affected item for review.
How to check it
Check field completeness, source accuracy and final platform state. Use a business idempotency key and read back before retrying.
Important boundary
API acceptance is not final publication. Review full replacements versus partial updates so omitted attributes are not accidentally lost.
03

OPERATIONS & MATERIAL READINESS

Store operations: make the dependencies visible.

Pages, SEO, catalog work, paid campaigns, UGC and email each depend on different materials and people.

What goes in
Approved product facts and brand materials; current site/tool responsibilities; permitted assets and the specific channel scope.
The workflow
Map the handoffs → prepare page/content drafts → show material readiness → review facts and links → test → release only the approved channel task.
What comes out
A channel task board, drafts, material/rights checklist, test evidence and release records. Low SKU volume may make bulk listing a lower priority.
When it stops
Unapproved images, unverified recipient permissions, unsynced opt-outs or failed tests keep email unsent. Domain, payment and legal text need the responsible owner.
How to check it
Verify the agreed functionality, mobile behavior, material readiness, exclusions and actual release receipts.
Important boundary
SEO rankings and sales are observations, not guaranteed outcomes. Avoid low-value mass pages and manipulative links.
04

KOL / HUMAN RELATIONSHIP HANDOFF

Creator collaboration: automate preparation, name the handoff.

Lists, draft messages, replies and sample tasks drift apart; repetitive outreach can become duplicate or unwelcome contact.

What goes in
Permitted, traceable creator sources; public collaboration-relevant evidence; exclusions and a named relationship owner.
The workflow
Deduplicate and tier → explain fit → draft an individual opener → review before contact → synchronize state → hand pricing, rights and relationship decisions to a person.
What comes out
A source index, reviewed drafts, contact/suppression ledger and a fulfillment checklist. Sample orders, payments and confirmed addresses need separate approval.
When it stops
Opt-out, refusal, bounce, duplicate contact, address conflict or a request for a person stops the relevant action.
How to check it
Inspect source traceability, draft acceptance, duplicate contact and agreement between the ledger and communication state.
Important boundary
A prepared opener is not a sent message; a reply is not a sale. No automated negotiation of commercial terms or asset rights.

04 / FROM READ-ONLY TO HANDOVER

Earn the next level of access.

  1. 01 / Diagnose · read only

Confirm the tool gap, source dictionary, baseline and owners using sanitized samples.

Exit: agreed task, data scope and acceptance criteria.

  2. 02 / Draft · shadow mode

Generate candidate actions and compare them with the operator’s judgment.

Exit: reviewed rules, representative cases and workable stop conditions.

  3. 03 / Approved · limited writes

Use one designated writer, bounded objects/limits, action IDs, readback and escalation.

Exit: written authority and demonstrated exception handling.

  4. 04 / Review · hand over

Assess net value; transfer Skills, regression cases, runbooks and team practice.

Exit: named maintenance owner and a continue/change/stop decision.

05 / THE OPERATING ASSETS

The delivery is a set of usable operating assets.

01

Data contract

Input schema, source revision, freshness, timezone/currency and allowed data use.

02

Rule book

Version, observation window, sample minimum, limits, cooldown and conflict policy.

03

Action ledger

Evidence, old/new values, approver, action ID, execution status and platform readback.

04

Acceptance pack

Representative cases, failures, denominators and operator review—not only a green demo.

05

Recovery runbook

Stop, reconcile before retry, restore where permitted and hand over to an owner.

06

Team capability

Versioned Skills, dependency list, training exercise and a maintenance/change checklist.

Measure the work that remains.

Net time benefit = comparable manual baseline − manual operation, review and exception-handling time after automation. Record model, tool, implementation and maintenance costs separately. Compare advertising with the same attribution and observation window; do not attribute all revenue or traffic changes to AI.

What a useful acceptance test looks like

Stale advertising data
Hold the candidate; keep the reason and route it to the operator. No bid write.
Submission timed out
Reconcile the actual platform state before retrying. No duplicate task.
Unsupported product claim
Flag the phrase, link the approved source and return the draft for review.
Creator opts out
Suppress further contact and synchronize the status; keep only necessary records.

06 / A USEFUL NEXT STEP

Bring one workflow, not your production credentials.

A sanitized input example, the current handoff and the person responsible are enough for an initial fit discussion. We can define a diagnostic or pilot scope before any production access or commitment.

Platform references

Consult platform documentation for the actual account, market and current API capabilities. Tool access and production integrations require environment-specific validation.
